Why Your Agency Can't Run Without You
Here's the exact reason why you're overwhelmed and stressed because your agency can't run without you.
Reasons Why Your Agency Cannot Run Without You
1. Your Agency Is Centered Around You, Not People & Systems
Currently every decision or communication needs to pass through you in order for your agency to function.
And there’s no autonomy in the decision-making of your team.
This slows everything down.
This makes you overwhelmed and keeps you stuck working in your agency, rather than on it.
This is what I call a “Centralised Agency”.
Having every piece of information and decision pass through you substantially limits the bandwidth of your agency.
Less clients + More team members + Less Autonomy = Less Profits & More Overwhelm
Which is not very cool.
You need to distribute responsibility and information across your agency’s departments, so you can only get the important information to make big decisions upon.
2. You’re Constantly In Firefighting Mode Because There’s No Leveraged System In Place

You’re probably still doing tasks way below your current hourly rate equivalent.
I’m not talking about $70 or $100/hr tasks.
I’m talking about $5/hr tasks.
You can either eliminate, automate, or delegate all of those tasks.
(ELIMINATE) First, identify the tasks that you are not supposed to do. Like, ever.
(AUTOMATE) For the tasks you can’t eliminate, try to automate them with tools like Make, Zapier, or equivalent.
(DELEGATE) For the tasks that you cannot automate and require some form of human intervention, document those exact tasks/processes and hire a VA to do those tasks for you for as cheap as $4-$7/hr.
For the ones that require knowledge and/or critical thinking, you might have to look into hiring a specialist for that role. (e.g. Media Buyer, CSM, SDR…)
This is just a surface-level example and by far the easiest place to start.
Or you have team members in place as part of labor leverage, but you are not using them to their maximum potential.
Either they lack the training or the SOPs to do their jobs properly, or you haven’t set the right culture to motivate them.
And you wonder if hiring another [INSERT POSITION] will fix all of this.
This all snowballs into one big mess where all you do is micromanage people, jump from fire to fire, and cannot think proactively in your agency.
This is another big thing that eats agency founders from the inside, which makes them overwhelmed, stressed, and stagnated.
The list goes on and on.
Have properly leveraged processes in place (whether it is capital, labor, code, or media) that produce significantly more output than you input.
3. You’re Not Focusing On The Most Important Activities As The Founder
This is tied to #2.
If you’re spending your time answering complaints from your clients or answering basic-level questions from your team members all day, you’re doing something wrong.
A founder shouldn’t operate like this.
Your time and mental capacity should be focused on building systems, managing your team in a leveraged way, overseeing sales & marketing opportunities, etc.
These are things that’ll take your agency to the next level.
